12 E-Commerce Mistakes That Kill New Online Stores

Most online stores that fail don't fail because of a bad product. They fail because of small, preventable mistakes that add up — especially in a cash-on-delivery market where every refused parcel costs money twice. Here are the twelve we see most often, and what to do instead.

1. Shipping COD Orders Without Confirming Them

Fake and impulse COD orders are the biggest hidden cost for Pakistani stores. Every refused parcel means you pay delivery both ways.

Do instead: confirm every COD order by call or WhatsApp before shipping. Ask the customer to confirm their address and the total. Many stores cut refusals significantly with this one habit.

2. Pricing Without Delivery, COD and Return Costs

A product that costs PKR 800 and sells for PKR 1,200 looks profitable — until you subtract delivery, COD handling, packaging and the occasional return.

Do instead: calculate your real cost per delivered order, including a share of returns, before you set prices.

3. Surprise Delivery Charges at Checkout

Nothing loses a buyer faster than a delivery charge that appears at the last step.

Do instead: show delivery charges on product pages, or offer free delivery above a clear order value and say so everywhere.

4. Poor or Misleading Photos

In a COD market, the photo is your promise. If the parcel doesn't match it, the customer refuses it.

Do instead: shoot in daylight, show the real colour and fabric, include a close-up and a scale shot, and avoid heavy filters.

5. No Clear Return or Exchange Policy

Customers ordering from a store they don't know want to know what happens if something is wrong.

Do instead: write a short, specific policy — how many days, what condition, who pays return delivery — and link it from every product page.

6. Slow Replies on WhatsApp and Instagram

Pakistani shoppers often message before ordering. If you reply hours later, they've bought elsewhere.

Do instead: reply within minutes during business hours, use saved replies for common questions, and put your WhatsApp number on your store.

7. Never Testing the Store on a Phone

Most customers will only ever see your store on a phone, often on mobile data.

Do instead: place a full test order on your own phone, on mobile data, before launch and after any big change.

8. Launching With Too Many Products

A hundred products with weak photos and one-line descriptions sell worse than twenty great ones.

Do instead: launch with your best 10–30 products, done properly, and add more based on what sells.

9. Choosing a Courier on Price Alone

The cheapest courier isn't cheap if parcels arrive late, get lost, or cash takes weeks to reach you.

Do instead: compare coverage in your customers' cities, delivery times, COD remittance frequency and return charges. Test two couriers before committing.

10. Building the Whole Business on One Instagram Account

Accounts get restricted, hacked or throttled. If Instagram is your only shop, you can lose everything overnight.
